Quality Hold Management: Keep QC From Becoming a Black Box
A quality hold is not just a QC event. It affects production status, customer communication, shipment, and invoice readiness.
TL;DR
Quality holds become painful when they are visible to QC but opaque to everyone else.
The job record should show what is on hold, why, who owns review, what customer impact exists, and whether shipment or invoice readiness is blocked.
AIURION OS currently records traveler QC as Pass, Open, Hold, Fail, or N/A, with measurements, inspector, and issue/action notes. Production keeps packaging locked until QC is complete. That makes a job-level hold visible without claiming a broader CAPA or nonconformance-management workflow.

What A Hold Should Show
A quality hold should include:
| Field | Why It Matters | Current AIURION Location |
|---|---|---|
| hold reason | defines the issue | QC issue/action note |
| affected quantity | separates accepted from blocked work | operation quantity or QC note |
| inspection evidence | supports the decision | QC measurement and inspector |
| owner | prevents drift | Production QC phase owner |
| next action | shows the path to another review | QC action note and Production next action |
| customer impact | supports communication | job, order, or customer-update note |
| shipment impact | prevents premature shipping | QC gate and Packaging state |
| invoice impact | prevents premature billing | closeout review or note |
These are the facts a shop needs around a hold; they are not all separate native fields. ISO's quality management principles include evidence-based decision making and improvement [S1], which is why the measurement, decision, and action should stay together.
For aerospace first-article inspection work, SAE AS9102 provides the sector-specific first-article framework [S2]. It is relevant only when the customer's work and quality requirements call for it, not as a universal quality-hold rule.

Why Holds Disrupt The Business
Quality holds affect:
- production scheduling
- customer updates
- shipment decisions
- rework planning
- invoice readiness
- future quote assumptions
If the hold sits only in QC records, the rest of the business guesses.
The Closeout Risk
A job can be physically complete but commercially blocked by QC.
If the office sees only "done," it may chase shipment or invoice before the job is actually ready. Quality hold management should prevent that mismatch.
The Current QC Status Language
AIURION's traveler QC run uses five current statuses:
- Pass: the recorded evidence meets the check's acceptance requirement
- Open: the check is not complete or still needs a decision
- Hold: the check stops the next handoff pending human review
- Fail: the recorded result does not meet the acceptance requirement
- N/A: the check does not apply to this job and is closed as not applicable
Use the status on each required check, then use measurements, inspector, and issue/action notes to explain the evidence. Do not create a second vocabulary such as "released with note" unless the shop has formally defined and governed it.
A Current AIURION Hold Example
The example below is hypothetical, but it uses the current traveler and Production fields.
| Record | Example Entry |
|---|---|
| job / operation | J-2418, revision C, operation 20 |
| QC check | final bore diameter: 0.5000 to 0.5005 inch |
| status | Hold |
| measurement | part 17 measured 0.5008 inch |
| inspector | L. Chen, August 25 at 10:40 a.m. |
| issue/action note | isolate part 17; verify the remaining 23; quality lead to decide correction or scrap before release |
| Production QC owner | quality lead |
| customer / shipment impact | no shipment; customer update required only if disposition changes the committed date or quantity |
Because QC is not complete, Packaging remains locked. If the team corrects a released operation, AIURION requires a reason and preserves the change in traveler history. The human quality workflow still owns disposition. This record does not create a CAPA, supplier corrective action, or formal nonconformance case automatically.
Where AIURION OS Fits
AIURION connects traveler QC state to the operating job. Inspectors can record Pass, Open, Hold, Fail, or N/A, measurements, inspector, and issue/action notes. Production derives the QC gate and keeps Packaging unavailable until QC is complete.
That lets production and closeout see that quality is blocking the next handoff without bypassing QC authority. Customer and invoice impact still need to be stated in the appropriate job or closeout note when the QC record alone does not answer them.
The Assistant can summarize current status from the workspace snapshot, but it should not change a QC result, choose a disposition, or imply that a job-level hold is a complete CAPA system.
For the billing handoff, see manufacturing invoice readiness. For the execution record, see paperless shop travelers. If active holds are difficult to inspect outside quality, request a focused pilot using one held job and the current QC fields.
Your Next Move
Review every current Hold, Open, and Fail result. Confirm the measurement or evidence, inspector, issue/action note, QC owner, and blocked handoff. If shipment or customer impact is unclear, add it to the relevant operating note; do not bury it in a new status label.
